Lift-and-relay is the workhorse of tile roofing, and most homeowners have no idea what it involves. Here's the actual sequence we follow on a North County tile roof, and why each step matters.
What happens during a tile roof lift-and-relay?
In a lift-and-relay, we carefully remove and stack the existing tile, strip off the old failed underlayment down to the deck, inspect and repair the sheathing, install new underlayment and flashing, replace any broken or damaged tile, then reset the salvaged field tile back into place. The tile is reused; the waterproofing layer underneath is what actually gets renewed. Done properly it renews the roof's watertight life for decades.
A tile roof is really two systems stacked together. The tile is the armor, the sun and impact shield that lasts half a century or more. Underneath it, the underlayment is the actual waterproofing, and it wears out far sooner. When the underlayment fails but the tile is still good, you don't need to buy new tile; you need to renew the layer beneath it. That's a lift-and-relay.
Understanding that division is the key to the whole process. Everything we do during a relay is about renewing the hidden waterproofing while preserving the expensive armor on top.
We start by loading the roof out, removing tile row by row and stacking it in organized bundles on the roof and ground. This is slower and gentler than a tear-off because the goal is to preserve as much tile as possible. Rushed removal cracks tile, and every piece we break is a piece we have to source and replace.
On coastal homes in Encinitas or Solana Beach, we handle even more carefully because salt-aged tile is more brittle. We track our breakage as we go so we know exactly how many replacement pieces we'll need before we start setting tile back down.
With the tile off, we strip the failed underlayment down to the roof deck. This is the moment we finally see the sheathing, and it's often the most valuable part of the whole job. Old leaks leave stains, soft spots, and sometimes rotted plywood that no one could see with the tile in place.
We repair or replace any compromised decking now, while it's exposed. Skipping this is how a fresh-looking roof leaks a year later. A relay is only as good as the deck it's built on.
Now we install fresh underlayment across the whole deck. On our coastal jobs we favor durable synthetic or high-grade membrane underlayment because it handles heat and longevity better than old-school felt. We also renew the metal: valley flashing, headwall and sidewall flashing, and pipe boots. In salt air these metals corrode, and replacing them during a relay is far cheaper than doing it later.
This step is the entire point of the relay. The tile going back on top is just protecting this new waterproofing layer.
Finally we reset the salvaged tile back into the field, swapping in replacement pieces for whatever broke during removal. We work to match the original layout and coursing so the finished roof looks unchanged from the street. Ridge, hip, and rake tile get reset and re-secured, and we point up the mortar or use the appropriate fastening for the profile.
When it's done right, a relayed roof looks identical to how it looked before, but everything that actually keeps water out is brand new.
